In the realm of leadership, instigating change is a key responsibility. However, achieving the necessary transformations for success in today's dynamic environment can be quite challenging. One significant factor that complicates this for leaders is human psychophysiology.

A critical concept that often eludes leaders is the "Threat Loop," which manifests frequently within teams. You might be thinking, "There are no threats in my organization or team!" Technically, you could be right—there may not be leaders who overtly threaten their employees in the traditional sense. (If there are, this is an immediate concern to address with your HR team.)

Nevertheless, in the context of human psychophysiology, a "threat" can extend far beyond conventional definitions. Most would agree that actions like yelling, bullying, or physical aggression are clear threats. However, under certain circumstances, almost anything can be perceived as a threat.

Today’s environment creates a "perfect storm" for the Threat Loop, primarily fueled by the phenomenon known as burnout.

What Is Burnout and Its Connection to the Threat Loop?

Burnout is a physiological condition in which our bodies struggle to produce sufficient energy (Mg-ATP) to meet the demands of survival, largely due to chronic stress. In a state of burnout, our bodies begin to break down and shut down.

When experiencing burnout, any factor that contributes to energy depletion is quickly regarded as a threat. Examples of these factors include:

  • Changes in our lives
  • New projects
  • Feelings of being heard or valued
  • Proper utilization of strengths
  • Perceived job security threats
  • Shifts within team dynamics
  • Sensations of others in the group
  • Sedentary lifestyles
  • Inadequate recovery

This list merely scratches the surface, focusing solely on work-related stressors. It’s important to recognize that all stressors—both work-related and personal—compound upon one another. As I often say, "All stress adds up."

Consequently, once an individual is in a state of burnout, every stressor encountered is perceived as a threat to their livelihood. The perception of these threats does not rely on their veracity; even perceived stressors can trigger a strong reaction.

The Dynamics of the Threat Loop

When individuals perceive anything as a threat, their bodies store that perception, leading to a learned response. This is why people may irrationally fear dogs or spiders even in the absence of real danger. The Threat Loop is then formed.

Repeated exposure to perceived threats reinforces these perceptions, leading to a cycle that is difficult to break. For instance, if a team member is experiencing burnout and encounters any situation they interpret as a threat, it activates the Threat Loop once more.

As this cycle continues, the individual may begin to view their entire workplace as a hostile environment. In this scenario, leaders, colleagues, and even other team members can become perceived as threats.

This situation can be exacerbated for leaders. Stress can be contagious; through neurocardiology and heart rate variability coherence, one person’s distress can influence others around them. If a team member is burnt out, their stress can spread to others, creating a ripple effect of burnout within the group.

Given that around 80% of employees experience some form of burnout, it is likely that many leaders already face widespread burnout within their organizations. Consequently, any perceived threat to an individual in a team already suffering from group burnout can have repercussions that affect everyone.

As leaders contemplate the myriad factors that can be perceived as threats to someone in burnout, they quickly realize that nearly every option can spiral into a losing situation. The longer burnout persists, the more individuals will cycle through Threat Loops, further entrenching the problem.

Strategies for Leaders to Combat Burnout

So, what can leaders do? The first step is to address the root cause: burnout, especially if group burnout is prevalent in your organization. However, this is not as simple as providing gym memberships or meditation sessions.

Many traditional programs fail to target the underlying issue—stress damage. Once individuals enter a state of burnout, their bodies constantly accumulate stress damage. The longer this damage persists, the less effective conventional solutions become.

To effectively combat burnout, leaders must adopt a dual approach:

  1. Help employees reduce their overall stressors.
  2. Assist them in repairing their stress damage.

Only by achieving both objectives can leaders help employees break free from the Threat Loop. Ultimately, your success as a leader hinges on this crucial endeavor.
